A Framework That Works

Use this four-part structure for any difficult email:

  • Acknowledge the situation: "I understand this has been frustrating."
  • Take responsibility where appropriate: "We missed the deadline, and that's on us."
  • Offer a solution: "Here is what we're doing to fix it."
  • End with a forward look: "I'm confident we'll have this resolved by Friday."

Notice what is missing: excuses, blame, and long backstories. The recipient cares far less about why it happened than about what happens next. One critical rule: never write a difficult email when you are angry. Draft it, save it, and come back in an hour.
